CLIENT: Fortune 100 Health Distributor
SITUATION:
- Major division of large heath distributor, experiencing 3 years of negative EBIT contribution trend
- New exec on board to drive turnaround
- Ambitious 3-year EBIT contribution goal and specific fiscal goals defined by leadership team
- Wanted to mobilize extended leadership team on fiscal year plan and key change initiatives
OUR ROLE:
- Designed and facilitated leadership offsite including full division leadership (top 70) with multiple BUs in 2-day retreat
- Engaged team to understand/embrace burning platform, vision and strategic requirements for turnaround, using combination of presentation and very candid dialogue with top leadership
- Co-created BU-level goals, to address division EBIT requirement and inspired commitment to goals and change requirements for organizations and leadership teams
- Rolled out new values, mindsets and behaviors through varied interactive sessions, to build passion and internalize individually
- Mobilized specific cross-BU initiatives with owners, 90-day plans and structures to ensure follow-up
- Cemented passion/intent with team-by-team commitment rituals and structures for follow-through
RESULTS:
- Roll-up of BU 3-year EBIT commits from team breakouts at offsite exceeded total top-down ask
- Participants reported most inspiring, effective leadership conference to date and noted palpable connection to org goals
- Division successfully mobilized on all FY initiatives
- Three years later, team dramatically exceeded EBIT commits from the conference, based on excellent execution to plan
- Division used this solid organic growth foundation and cohesive positive culture to acquire and expand the business footprint
